SEO vs GEO: what your Shopify store needs first

If your store gets meaningful organic traffic today, fund GEO first — you already have the technical base an answer engine needs, and what you are missing is presence in the third-party sources it cites. If your store gets almost no organic traffic, fund SEO first, because the same crawlable pages, structured data and category content that earn rankings are the raw material an AI answer is built from. There is no version of this where GEO substitutes for a store that search engines cannot read.

That is the whole decision. The rest of this explains why it holds, what each motion actually does, and the two cases where the rule flips.

They are two motions, not two teams

SEO gets your page ranked in a list of links. GEO — generative engine optimization, the work of getting named inside AI answers — gets your brand into the recommendation an assistant writes. Buyers now use both doors, so this is a sequencing question, not a loyalty test.

Five differences that matter when you are deciding which to fund:

  • 1 · What you win. SEO wins a position. GEO wins a mention. A position degrades gracefully — rank eight still gets clicks. A mention does not: you are named or you are not.
  • 2 · Where the work happens. SEO is mostly on your site: crawlability, speed, structure, depth, internal links. GEO is mostly off it — whether independent roundups, review platforms and community threads have written about you. This is the difference most owners underestimate.
  • 3 · How you measure it. SEO has Search Console: impressions, clicks, position, daily, with a real denominator. GEO has a panel of buyer questions asked on a schedule, and a count of how often you were named. Noisier, slower, and there is no console.
  • 4 · How predictable it is. SEO cause and effect is legible enough to argue about. AI answers vary run to run — ask the same question twice and you can get two different shortlists. That is normal system behavior, not a defect in your store.
  • 5 · What it costs to start. SEO's first month is technical and mostly in your control. GEO's first month is measurement, because you cannot prioritize citation work until you know which categories you are losing and to whom.

Why the traffic condition decides it

Answer engines do not crawl a separate internet. They retrieve from the same web, weighted toward sources they already trust — and a store that is invisible to classic crawlers is invisible to the retrieval step too. That is the mechanical reason the sequence runs SEO-then-GEO for a store starting from zero: the readable, structured, category-answering pages are shared infrastructure, not two separate builds.

The size of the second door is the part worth arguing about, so use a number with a name on it. Adobe Analytics, measuring more than a trillion visits to U.S. retail sites, reported that traffic referred by generative AI sources rose 693% year over year across the November–December 2025 holiday period, that revenue per visit from those referrals was up 254%, and that those shoppers converted 31% better than traffic from other sources. Small base, steep slope, better buyers. That is a channel worth being early in, not one worth panicking about.

The inverse is what surprises established stores. Ranking well does not buy you a mention. You can hold position one on a category term and go entirely unnamed when a shopper asks an assistant the same question in their own words, because the assistant is quoting a roundup that never included you. That store has the base and is missing the citations — which is exactly the case where GEO is the better first dollar.

Fund this first if…

  • 1 · Fund SEO first if your store is under a year old, was recently replatformed, or gets under a few thousand organic sessions a month. You are not being skipped by AI — you are not in the retrieval set at all, and the fix is the same crawlable, structured, category-answering foundation either way.
  • 2 · Fund SEO first if your product pages render their substance in client-side script, or your specs live only inside images. Nothing downstream works until a parser can read a page. This is the least glamorous item on this page and the most common blocker on it.
  • 3 · Fund GEO first if you rank well and your revenue is flat or slipping. That pattern usually means the decision moved somewhere you are not measuring. Check the assistants before you rebuild anything.
  • 4 · Fund GEO first if your category is one shoppers ask about by problem rather than by product — skincare, supplements, pet gear, tools, anything where the buyer describes a situation. Those are the questions assistants answer most confidently, and where a roundup you are absent from does the most damage.
  • 5 · Fund GEO first if a competitor keeps appearing in the AI answer and you cannot work out why from their site. It is usually not their site. It is three articles nobody at your company has read.
  • 6 · Fund both, in that order, if you are planning a year. They share a base and diverge at the top. Doing SEO first and GEO second wastes nothing; doing GEO first on an unreadable store wastes most of it.

The mistake worth naming: treating GEO as a line item you add after the SEO retainer renews. Buyers are already using both doors, and the two share enough foundation that running them as one job is cheaper than running them as two. Where they diverge — citations versus links — is where the separate budget actually belongs.

You can settle this yourself in an afternoon. Take the five questions your customers ask before buying, put them into ChatGPT and Perplexity, and see whether you are named. Then check whether you rank for the same five in Google. Whichever door you are losing is the one to fund.
